The product org chart, the product organizational structure and the product team structure, drawn

Updated

A product org chart is the clearest case of a chart that has to show two things at once: the reporting lines, which run by discipline, and the teams, which run across them. Drawn only as reporting lines it hides how the work is organised; drawn only as squads it hides who writes whose review. This page draws both, with the trio at the centre of each squad, and prices the dotted lines that result. On the worked example a company where 22% of people carry a second line has 43 dotted lines and about 46 hours a month of standing check-ins.

The trio, and what it is not

A product manager, an engineering lead and a designer own a product area together. None of the three reports to the other two: they are peers with one shared area, which is what makes the arrangement work and what makes it invisible on a reporting chart. Draw the squad as a grouping and keep each person's solid line to their own discipline lead, and both facts stay true on one page.

Where design and research report

To a design lead, with a dotted line into the squad, in almost every company that cares about consistency. The alternative, embedding designers with a solid line into product, produces faster squads and a product that looks like six products. Research is the same argument with less staffing: usually one central seat, dotted into every squad it serves.

What the squad structure costs in lines

Every squad member who reports elsewhere carries a dotted line, so a six-person squad usually adds four or five. Across a company that is where 43 dotted lines on 140 people comes from, 2.4 per manager, and roughly $2,428 a month of check-ins at a $52 manager hourly cost. That is the coordination the squad model buys, priced rather than assumed.

Questions people ask about product org chart

Should product managers report to engineering?

Rarely; it makes the roadmap an engineering decision. A product lead with a dotted line into each squad is the usual shape.

How many squads per product lead?

Four to six, which is a tighter span than elsewhere because each squad brings its own set of decisions rather than a set of reports.

Do we draw squads or reporting lines?

Both, on the same chart: groupings for squads, solid lines for reporting, dotted lines for everything lent to a squad.
